A quote becomes dangerous when its assumptions disappear before production. The handoff must convert commercial intent into an executable, controlled job record.

The quote-to-production handoff is not an email forwarding exercise. It is the controlled moment when estimating assumptions, customer requirements, revisions, material, tooling, routing, outside processing, inspection, packaging, quantity, and delivery become an executable job.

Release only when the team can answer: what are we making, to which revision, under which assumptions, with what material and tooling, through which route, with what evidence, and by when? Anything unresolved should be visibly blocked, assigned, or contractually accepted—not buried in the quote history.

Preserve Assumptions as Data

The most valuable part of a quote is often not the price. It is the reasoning:

  • assumed material size and yield;
  • setup count and fixture concept;
  • estimated cycle or labor content;
  • expected outside-process route;
  • inspection basis;
  • tooling amortization;
  • lot and release quantity;
  • scrap or rework allowance;
  • customer-supplied information or assets;
  • exclusions and unresolved risks.

If those assumptions live only in an estimator's spreadsheet or memory, production cannot tell whether a variance is poor execution or a changed job.

Control the Requirement Hierarchy

Conflicts between purchase order, drawing, model, specification, and email must be resolved before release. A shop should define which source controls and who can approve departures.

One Handoff Meeting Is Not the Control

A meeting can surface problems, but the durable artifact is the released job record. People who were absent must be able to understand:

  • the current requirement;
  • why the route was chosen;
  • what changed after quote;
  • what remains risky;
  • what evidence closes the work.

  6. update the controlled requirement and quote basis;
  7. communicate the resolution to affected functions;
  8. preserve the decision with the job history.

Avoid “production will figure it out.” That phrase transfers commercial and engineering risk to the least appropriate decision point.

Worked Example

A fabricated enclosure is quoted from revision B at 100 units. The purchase order references revision C and requests 250 units. Revision C changes coating, adds a masked grounding area, and tightens one hole position.

A controlled handoff flags:

  • revision conflict;
  • changed release quantity;
  • new coating and masking requirement;
  • possible fixture and inspection changes;
  • outside-process price and lead-time change.

The shop obtains the revision C package, requotes the affected operations, confirms the mask method with the coater, updates the inspection plan, and records customer acceptance. Production then receives one coherent route. Without the handoff, the shop might build 250 revision B parts and discover the coating conflict at final inspection.
